A successful PoC is not the same as adoption

The answer may look good in a demo, but the real workflow still needs data access, permission boundaries, human review, exception handling, and business adoption. Without those conditions, the PoC stays at the showcase layer.

The first scenario is often wrong

Many teams choose the scenario that looks the most intelligent, not the one that is frequent, reviewable, valuable, and owned by a business team. The first diagnosis step should judge whether a workflow deserves to be the first cut.

How to restart

Narrow the scope to one high-frequency sub-process, prepare desensitized samples, define 4-8 week validation metrics, and ask the business owner to review output quality every week.
